AI in Procurement: The Research Confirms the Journey Has Started—But Are We Ready for What Comes Next?


Artificial Intelligence has become one of procurement’s most discussed topics. Every technology provider claims to be “AI-powered,” and every conference agenda now features AI transformation.

Yet beyond the momentum, procurement leaders face a more fundamental question: Where is AI truly creating value—and what capabilities are required to sustain it?

A recent systematic literature review by Mark Clarkson, analyzing 87 peer-reviewed studies on AI and machine learning in procurement decision-making, provides a much-needed reality check.


Where AI is already delivering value


The evidence shows that AI adoption is not evenly distributed. It is concentrated in four core domains:


  1. Supplier selection and evaluation (39%) AI supports performance analysis, risk prediction, and the processing of complex supplier data.

  2. Demand forecasting and inventory optimization (25%) Machine learning improves forecast accuracy and strengthens purchasing decisions.

  3. Spend analytics and category management (21%) AI enables automated classification, anomaly detection, and opportunity identification across large datasets.

  4. Contract management and compliance (15%) Natural Language Processing extracts obligations, flags risks, and monitors contractual commitments.


The pattern is clear: AI delivers the greatest value where procurement combines high data volume, repetitive processes, and complex pattern recognition beyond human scalability.


AI maturity is not a technology problem


A central finding from the research is that successful AI adoption depends less on tools and more on organizational capability.

The most common barriers are not technical:


  • Poor data quality

  • Algorithmic bias

  • Lack of explainability

  • Organizational resistance

  • Regulatory uncertainty


These challenges point to a deeper issue: many organizations are attempting to scale AI without the foundational capabilities required to support it.

This raises a critical question: Are we AI-ready—or simply AI-curious?


From experimentation to readiness


In many organizations, AI adoption remains fragmented:


  • A spend classification tool in one area

  • A contract analysis solution in another

  • Monitoring supplier risk in real time

Procurement professionals will not compete with AI - they will orchestrate it.


A shift in leadership responsibility


The most significant risk for procurement leaders is to treat AI as a standard technology implementation.

AI is not just a tool. It reshapes how decisions are made, governed, and executed.

Organizations that succeed will not necessarily deploy the most advanced algorithms. They will build the strongest foundations:


  • Trusted, structured data

  • Clear governance and accountability

  • Mature and standardized processes

  • Skilled and adaptable teams

  • Responsible and compliant AI practices


The question is no longer whether AI can transform procurement. The evidence already confirms that it can.

The real question is whether procurement is ready to transform alongside it.
